What Went Right
  • Global share stabilised: aggregate value/volume share trends improved in 2H and exited the year flat, with 23 of top 50 category-country combos holding/growing share in Q4.
  • U.S. consumption improved to +2% in Q4 despite sell-in of -1%, and share of top customer brand combinations holding/growing share rose from under 10% in 1H to ~50% in 2H.
  • Greater China organic sales grew 4% in Q4 and FY26; baby care returned to #1 in China with double-digit organic growth for six consecutive quarters.
What to Watch
  • Q4 Core EPS fell 3% (currency-neutral -5%) on ~$0.06 of higher energy, transportation, and material costs, partly offset by tariff refund receipts; core operating margin was down 130bps.
  • FY27 cost headwind is ~$1.0B after tax at $90 Brent, with Q1 EPS expected to be down 5% or more; total after-tax headwinds including FX, interest, and lower non-operating income are ~$1.4B.
  • U.S. trade/inventory dynamics and Europe focus market softness persist: U.S. sell-in was -1% vs consumption +2%, Europe focus organic sales were -1%, and European fabric care/family care competitive and private-label price pressure remain.
Management Guidance
  • FY27 organic sales growth guidance: +1% to +3% (assuming market growth of 1%-3%, currently ~2%, and a ~40-50bps restructuring headwind).
  • FY27 Core EPS guidance: $6.89-$7.11, up 0%-3% vs FY26 Core EPS of $6.89.
  • Q1 FY27 Core EPS expected to decline 5% or more vs prior year due to front-half cost pressure.
  • FY27 adjusted free cash flow productivity: 85%-90%; capex 4.5%-5.5% of sales; ~$15B cash returned to shareholders ($10B+ dividends, ~$5B buybacks).
Investor Lens
The thesis is stronger, but not yet proven. Management showed tangible proof points — global share flat, U.S. consumption +2%, China +4%, and sequential improvement in customer-level share — which support the 'building momentum' narrative. Against that, FY27 guidance of +1% to +3% organic and Core EPS of $6.89-$7.11 is conservative, with a heavy $1.4B earnings headwind and Q1 EPS expected down 5%+. If the U.S. interventions and innovation pipeline (Tide Evo, baby care, family care) translate into reported organic sales above 2% by 2H, the turnaround becomes credible; if Middle East oil remains elevated and consumer markets slow, the low end of guidance is vulnerable.

📊 MIXED Q4 organic flat, Core EPS -3%; FY26 delivered within guidance.
Revenue
Q4 net sales were $21.2B, +2% YoY, with organic sales flat as volume, price, and mix were all neutral. Segment organic growth was led by Beauty at +4%, while Health Care was -1% and Baby, Feminine & Family Care was -2%; Grooming and Fabric & Home Care were flat.
Profitability
Q4 net earnings were $3.1B. Diluted EPS fell 15% to $1.26, while Core EPS fell 3% to $1.43 (currency-neutral -5%). FY26 Core EPS was $6.89, up 1% YoY, in line with prior-year on a currency-neutral basis.
Margins
Q4 core gross margin was in line with prior year, but core operating margin decreased 130bps. FY26 core gross margin declined 40bps and core operating margin decreased 70bps, including very strong productivity of 460bps in Q4 with reinvestment in innovation and demand creation.
Balance Sheet
Q4 operating cash flow was $5.1B and adjusted free cash flow productivity was 133%; FY26 adjusted free cash flow productivity was 100%. The company returned over $15B in FY26, and FY27 capex is planned at 4.5%-5.5% of sales.
Key Risks
Management flagged a ~$1.0B after-tax FY27 cost headwind from energy, transportation, materials, and supply chain premiums at $90 Brent, plus FX, interest, and other below-the-line headwinds totalling ~$1.4B. U.S. trade inventory and Prime Day timing created a 3-point sell-out vs sell-in gap; European fabric care competition and family care private-label price points remain pressure points.
Outlook
FY27 organic sales guided +1% to +3% and Core EPS guided $6.89-$7.11 (0%-3% growth). Q1 FY27 Core EPS is expected to decline 5% or more, with sequential improvement expected through the year.
